Making standard cost variances explainable

The situation

Every month-end turned up large production variances that nobody could explain. Finance didn't trust the cost roll, the plant didn't trust finance's numbers, and the close took longer each quarter.

What we did

  • Rebuilt multi-level BOMs and routings so they matched how product is actually made on the floor, including yield and scrap
  • Reset the standard cost rollup process and the timing of cost revaluations
  • Mapped variance accounts by type (material, labor, overhead, yield) instead of one catch-all
  • Built saved searches that trace variance back to the individual work order and component

What changed

Variances became something the team could explain by cause, not just absorb. Plant and finance worked from the same numbers, and the costing review turned into a short, routine step in the close.

From an annual physical count to continuous accuracy

The situation

On-hand quantities in NetSuite rarely matched the shelf. Pickers searched for product, and the business shut down once a year for a physical count. Tracing a lot during a supplier quality issue took days.

What we did

  • Designed a bin structure and put-away logic around how the warehouse physically flows
  • Implemented NetSuite WMS mobile receiving, directed picking, and lot capture at every touchpoint
  • Set up an ABC-driven cycle count program, with variance review built into the workflow

What changed

Cycle counting replaced the annual shutdown. Pickers were directed to the right bin, and lot traceability went from a multi-day spreadsheet exercise to a saved search.

Getting people out of the retyping business

The situation

Web orders, retailer EDI orders, and 3PL shipment confirmations each arrived in a different format, and staff keyed them into NetSuite by hand. Errors surfaced as chargebacks and customer complaints weeks later.

What we did

  • Built Celigo flows for storefront orders, EDI purchase orders and ASNs, and 3PL fulfillment
  • Standardized item and customer mapping so every channel landed on clean NetSuite records
  • Added an exceptions dashboard so problems surface the same day, not on the next chargeback

What changed

Orders flow into NetSuite without anyone retyping them. The team now spends its time on the exceptions instead of on data entry.

Rescuing a stalled manufacturing implementation

The situation

Months into an implementation, finance was live but manufacturing wasn't. Work orders didn't reflect real production, MRP suggestions were ignored, and the original team had moved on.

What we did

  • Ran a short diagnostic to separate configuration problems from data problems
  • Cleaned and reloaded item, BOM, and routing data, then rebuilt the work order lifecycle
  • Tuned MRP settings until planners trusted its suggestions, and trained the floor on the new flow

What changed

Manufacturing went live on a realistic plan. Planners now buy and build from NetSuite rather than from a side spreadsheet.
